Strategy Suffers When Motion Wins
The transition to AI is often misunderstood as a simple headcount reduction. But really we are watching a rewrite of how work is structured. Most leaders struggle with this shift because they fail to distinguish between two things: motion and responsibility.
When a company confuses activity with ownership, the transition to AI becomes chaotic. To build an efficient organization today, you have to categorize every function into one of two buckets: Transactional or Relational.
Where to Automate Today
1. Marketing
- Execution: Most of this can be replaced. Content drafts, repurposing, reporting, and visuals are volume games where AI already excels.
- Strategy: You cannot replace taste or market judgment. Positioning and category creation require a human to make difficult tradeoffs. AI often exposes teams that have been confusing "being busy" with having a real strategy.

- Relational: This remains a human function. High-stakes deals require trust and the ability to navigate internal politics. AI can provide prep and insights, but people still buy from people when the risk is high.
4. Customer Support and Success
- Tier 1 and 2 Support: These are candidates for full replacement. FAQs, password resets, and repeatable fixes are pure motion. If humans are answering the same five questions every day, the organization is losing capacity.
- Tier 3 and Relational Success: Edge cases and high-risk emotional situations require human intervention. Humans should be reserved for the hardest problems, not the high-volume noise.
5. HR and Operations
- Execution: Ops, screening, and scheduling can be largely automated. These are administrative motions that don't require high-level judgment.
- Strategy: Hiring judgment, culture building, and leadership calls cannot be replaced. Attempting to automate the "soul" of an organization is a fast way to poison the culture.
6. Engineering
- Throughput: AI does not replace engineers, but it multiplies their output. It allows for faster cycles, rapid prototyping, and immediate code reviews. It handles the manual labor of syntax so the team can focus on architecture.
- Ownership: This cannot be replaced. Design decisions, system integrity, and long-term technical bets require human accountability. This is why headcount often stays steady while pressure and output rise.
